Almost Nobody Defends the Annual Appraisal. Most Organisations Still Run One.

The ritual persists because the alternative is harder: continuous goal setting, regular feedback conversations managers are actually trained to hold, and the willingness to address underperformance while it is still small. This course builds performance management as a working system rather than a once-a-year form, including the conversations most managers avoid until the situation has become far more difficult than it needed to be.

Systemgoal setting, ongoing feedback and review designed as one connected cycle
Conversationsheavy practice on the difficult ones, which is where most systems actually fail
Defensibledocumentation and process that holds up if a decision is ever challenged

Managers without structured performance management training typically experience:

  • An annual review that surprises the employee, because nothing was said during the year
  • Ratings that drift toward the middle for everyone, so the process distinguishes nobody
  • Goals set in January that were irrelevant by March and never revisited
  • Underperformance tolerated for months because the first conversation felt too uncomfortable
  • High performers leaving because their contribution was never recognised in a way that mattered
  • No documentation trail, so a dismissal or promotion decision cannot be defended if challenged

This course builds the full cycle, and gives managers heavy practice in the specific conversations that determine whether any of it works.

What You Will Leave With

A working performance cycle and the conversational skill to run it.

โœ“Goal setting that survives the year, objectives specific enough to assess and flexible enough to stay relevant
โœ“Ongoing feedback practice, brief, frequent and specific rather than saved up for an annual event
โœ“The difficult conversation, addressing underperformance early, directly and without damaging the relationship
โœ“Fair assessment, recognising and countering recency, halo and central tendency bias in your own ratings
โœ“Improvement plans that work, structured, time-bound and genuinely supportive rather than a paper exit route
โœ“Defensible documentation, records that support a promotion, a pay decision or a dismissal if questioned

Programme Curriculum

1
Designing the Performance Cycle

Why this module matters: Performance management fails structurally before it fails interpersonally. If goals are vague, disconnected from business priorities or never revisited, no amount of conversational skill rescues the outcome. This module builds the architecture the rest depends on.

  • What performance management is for: development, differentiation, and decision support
  • Why the annual-only model fails, and what a continuous cycle looks like in practice
  • Goal setting frameworks and cascading objectives from organisational priorities to individual roles
  • Writing objectives that are specific enough to assess without becoming box-ticking
  • Balancing what was achieved with how it was achieved
  • Setting review rhythm: what gets discussed weekly, quarterly and annually
2
Feedback and the Ongoing Conversation

Why this module matters: A review only surprises someone when feedback was absent all year. This module builds the habit and technique of regular, specific feedback, including the recognition side that managers under-use and that keeps strong performers engaged.

  • Making feedback specific and behavioural rather than personal and general
  • Structuring a short feedback conversation that takes minutes, not a scheduled meeting
  • Recognition done properly: why generic praise fails and what makes it land
  • Running effective one-to-ones that cover progress, obstacles and development
  • Receiving feedback as a manager, including upward feedback about your own approach
  • Cultural variation in feedback: directness norms across multicultural teams in the GCC and Africa
3
Underperformance and Difficult Conversations

Why this module matters: This is where most performance systems genuinely break. Managers delay the first conversation, the problem compounds, and by the time it is addressed the options are worse for everyone. This module is heavily practice-based, because the skill is behavioural rather than theoretical.

  • Diagnosing underperformance: capability, clarity, motivation, or circumstance
  • Opening the conversation early, while the issue is still small and recoverable
  • Handling defensiveness, denial and emotion without retreating from the message
  • Building a performance improvement plan that is genuinely developmental and time-bound
  • When improvement does not happen: managing the process fairly and lawfully
  • Extensive role-play on real scenarios participants bring, with structured feedback
4
Assessment, Fairness and Practical Application

Why this module matters: Assessment is where bias does its quietest damage and where legal exposure concentrates. This module builds fairness into the rating and review process, then applies the whole cycle to your own team.

  • Conducting the review meeting so it is a conversation rather than a verdict
  • Rating bias: recency, halo, leniency and central tendency, and practical countermeasures
  • Calibration across managers so a rating means the same thing in different teams
  • Linking performance to development, progression and reward credibly
  • Documentation standards: what to record, how to phrase it, and what makes it defensible
  • Capstone: designing a performance approach for your own team, presented for peer challenge

Common Questions

How is this different from your Employee Engagement course?

Engagement is about the conditions that make people want to contribute. This course is about the management system that sets expectations, assesses delivery and addresses shortfalls. They complement each other, but the skills and the content are distinct.

Our organisation has abandoned ratings. Is this still relevant?

Yes. Removing ratings raises the importance of everything else in this course, since goal clarity, feedback frequency and conversation quality carry the entire load once the annual score disappears. The assessment module covers both rated and unrated approaches.

How much of the course is practice rather than theory?

The underperformance module is built almost entirely around role-play using scenarios participants bring, because that skill does not transfer from explanation alone. Feedback technique is also practised repeatedly rather than described.

The Conversation You Delay Is the One That Gets Harder.

Join managers who have replaced the annual ritual with a system that sets clear expectations and addresses problems while they are still small.
