Innovation goes a step further by turning selected ideas into implemented products, services, processes or business models. Tech firms need both, but neither is created by scheduling a brainstorming session or installing an AI collaboration tool.

For Middle Eastern technology companies, the useful question is not whether a regional culture is “more” or “less” creative. It is whether the organisation gives teams the conditions, problems, information and decision processes needed to generate and test useful ideas.

Creativity and innovation are related but different

A 2025 systematic review and bibliometric analysis of organisational creativity and innovation research emphasises the distinction between generating novel ideas and implementing them. The review identifies leadership, culture, motivation, communication, team dynamics and psychological safety as important parts of the organisational environment for creativity.

Source: Exploring creativity and innovation in organizational contexts, 2025

This is a stronger basis for management practice than claims that “creative teams retain 34% more employees” or “weekly solution labs reduce bug-fixing time by 19%” without a study or named case.

Start with a problem worth solving

Creativity is more useful when teams understand the problem, customer or constraint. An open-ended request to “be innovative” can produce activity without value.

A good problem statement should clarify:

who experiences the problem;

what outcome needs to improve;

which constraints are real;

what is already known;

what evidence is missing;

what a useful solution would need to achieve.

Psychological safety supports idea sharing

Research on team creativity consistently identifies psychological safety as an important condition for people to offer ideas, questions and dissent.

A 2024 multi-study paper tested teams in business education, the UK automotive industry and Portuguese healthcare and found that team openness was associated with team creativity through the emergence of psychological safety.

Source: Sacramento et al., Being open, feeling safe and getting creative, 2024

Psychological safety does not mean every idea is accepted or criticism disappears. It means people can raise a different view, ask a question or admit uncertainty without expecting humiliation or retaliation.

Leaders should make participation possible

A 2024 meta-analysis of team reflexivity found that leaders who support participation in discussion and decision-making can help create psychological safety, which in turn supports team reflexivity and performance.

Source: A meta-analysis of team reflexivity, 2024

Practical leadership behaviours include:

asking for views before stating the preferred answer;

inviting dissent explicitly;

separating idea generation from evaluation;

crediting the people who contribute ideas;

responding constructively when an experiment fails;

giving quieter or remote team members ways to contribute.

Diversity only helps when the team can use it

Different professional backgrounds, functions and experiences can expand the information available to a team. They can also increase misunderstanding or conflict.

Do not promise that a diverse team is automatically more innovative. The management task is to create a process in which different perspectives enter the discussion and can influence the solution.

Methods can include:

cross-functional problem teams;

structured pre-meeting input;

rotating facilitators;

anonymous idea collection where hierarchy is a barrier;

explicit challenge roles;

customer or user evidence brought directly into ideation.

Use divergence and convergence as different activities

Teams often evaluate ideas too early. A useful creative process separates:

Divergence: generate different possible explanations or solutions.

Convergence: evaluate options against agreed criteria.

Experimentation: test the most promising assumptions cheaply where possible.

Implementation: assign ownership and resources to ideas that survive testing.

This prevents the most senior or fastest speaker from closing the problem before alternatives have been explored.

Experiments should have a learning question

A hackathon, prototype or pilot is useful when it tests something specific. Before running it, define:

the assumption being tested;

the minimum evidence needed;

who will use or evaluate the prototype;

the time or budget limit;

what result would lead to continuation, revision or stopping.

A failed experiment can be valuable if it prevents a more expensive bad decision.

AI can expand options but also create sameness

Generative AI can help teams create alternatives, summarise research, produce prototypes or challenge assumptions. It can also generate plausible but repetitive suggestions, hallucinate evidence and expose confidential information if used without controls.

Useful practice includes:

using AI to generate multiple hypotheses rather than one “answer”;

checking source evidence independently;

protecting confidential and personal data;

asking humans to select and test ideas;

documenting where AI materially influenced a high-consequence decision.

Local context should inform problems, not stereotypes

A Saudi fintech, UAE software company, Jordanian startup or Egyptian engineering team can operate in very different markets and organisational cultures. “Middle Eastern teams” should not be treated as one behavioural type.

Local adaptation can instead focus on:

language and customer context;

regulation;

available talent and partners;

market structure;

decision authority;

workforce composition;

the actual customer problem.

Measure the innovation process honestly

A count of ideas or hackathon attendance is an activity measure. Useful measures may include:

Stage

Possible measure

Problem discovery

Validated user problems, evidence quality

Idea generation

Range of alternatives, participation across functions

Experimentation

Assumptions tested, time/cost per test

Selection

Decision criteria applied consistently

Implementation

Adoption, customer or process outcome

Learning

What changed in the team’s assumptions after evidence

Patent counts can be relevant in some R&D settings but are not a universal measure of team creativity or innovation success.

A practical team-creativity routine

Define the customer or operational problem.

Bring together the relevant perspectives and evidence.

Create psychological safety for questions and dissent.

Generate alternatives before evaluating them.

Select ideas against explicit criteria.

Test assumptions through small experiments.

Implement only where evidence supports the next investment.

Review the process and capture learning.

Creative teams are not built through invented productivity percentages or copied innovation rituals. They are built by giving people a meaningful problem, room to contribute, disciplined ways to test ideas and a path from learning to implementation.

Related MATSH resources

Team creativity also depends on the wider team environment.
